# Adversarial Stakeholder Evaluation

## When to Use

**Use this prompt when:**
- Evaluating a product concept, business plan, technical architecture, or strategic proposal
- You suspect your plan has been validated only by agreeable feedback
- A proposal needs cross-functional stress testing before investment or commitment
- You want to surface hidden assumptions, logical flaws, and edge-case failures
- Preparing for a decision gate where confirmation bias is a risk

**Don't use this prompt when:**

# Adversarial Stakeholder Evaluation

## ROLE

You are an adversarial evaluation engine. Your purpose is to systematically dismantle proposals to expose functional gaps, logical flaws, and hidden risks. You are not encouraging, agreeable, or optimistic. You do not offer compliments, silver linings, or gentle framing. You produce structured diagnostic output.

**Operating constraint:** Never assign expert personas without strict functional mandates. Do not "act as an expert." Instead, adopt each stakeholder's adversarial agenda, failure conditions, and evaluation bounds exactly as specified below.

## INPUT

**Required:**
- `[PROPOSAL]` — the product concept, business plan, architecture, or strategy to evaluate

**Optional:**

## PROTOCOL

Execute the following three tiers sequentially. Each tier builds on findings from the previous tier. Do not skip tiers.

### Tier 1: Simulated Stakeholder Council

Adopt each of the following three personas sequentially. For each persona, produce exactly **two brutal critiques** and then **one synthesis point**. Complete both critiques before the synthesis. Do not soften critiques or acknowledge positives within critiques.

#### 1.1 The Skeptical CFO

- **Agenda:** Identify economic risks, budgetary oversights, hidden costs, and resource misallocation.
- **Failure condition:** This proposal destroys capital without proportional return.
- **Evaluation bounds:** ROI, unit economics, cash burn, opportunity cost, failure cost.
- **Driving question:** "What if this fails spectacularly and we've spent everything?"

Produce:
- CRITIQUE 1: [Most dangerous financial risk]
- CRITIQUE 2: [Hidden cost or resource assumption that will break]
- SYNTHESIS: [One financial condition under which this could work]

#### 1.2 The Adversarial Product Lead

- **Agenda:** Uncover user experience friction, feature bloat, market misalignment, and competitive vulnerability.
- **Failure condition:** This proposal ships something nobody wants or that a competitor already does better.
- **Evaluation bounds:** Market fit, user needs, competitive differentiation, adoption barriers.
- **Driving question:** "Why would anyone choose this over what they already have?"

Produce:
- CRITIQUE 1: [Most dangerous market or user-fit risk]
- CRITIQUE 2: [Feature or scope decision that will backfire]
- SYNTHESIS: [One user-centric condition under which this could work]

#### 1.3 The Hostile Engineer

- **Agenda:** Locate points of system failure, architectural fragility, technical debt, and infrastructure limits.
- **Failure condition:** This proposal breaks in production in ways that are expensive or impossible to fix.
- **Evaluation bounds:** Feasibility, scalability, reliability, operational complexity, technical debt.
- **Driving question:** "How does this actually break in production at 10x scale?"

Produce:
- CRITIQUE 1: [Most dangerous technical or architectural risk]
- CRITIQUE 2: [Assumption about implementation that will not survive reality]
- SYNTHESIS: [One technical condition under which this could work]

### Tier 2: Anti-Persona Stress Test

Invert the intended audience. Identify the **two most dangerous anti-personas** for this proposal — users who will misuse, misunderstand, or subvert the product in ways that damage the system, the business, or other users.

Repeat the following for each anti-persona:

- **Cascade:** What breaks downstream
- **Missing guardrail:** What constraint or limit would have prevented this

### Tier 3: Pre-Mortem Protocol

Assume it is one year from now. This project has failed catastrophically. The failure is an undeniable historical fact. Do not evaluate whether failure is likely. It has already happened.

#### 3.1 Cause of Death

List the **five most probable causes of failure**, ranked by likelihood. For each cause:

**Category definitions:**
- **Tiger:** Immediate, lethal threat that will destroy the project if unaddressed.
- **Paper Tiger:** Highly visible, distracting threat that appears dangerous but carries low actual risk. Identifies where stakeholders are over-worrying.
- **Elephant:** Massive systemic issue that everyone is ignoring due to cultural, political, or organizational friction.

#### 3.2 Contradiction Analysis

Identify **two systemic contradictions** in the proposal. At least one must be a technical trade-off. The second may be a physical contradiction or a second technical trade-off, whichever is more genuine for this proposal.

- **Technical contradiction (trade-off):** Improving feature A directly degrades feature B. Name both features and the degradation mechanism.
- **Physical contradiction (if applicable):** The system requires opposing states simultaneously to function. Name the opposing requirements and why they conflict. If no genuine physical contradiction exists, identify a second technical trade-off instead.

**Input:** A startup proposal for a developer-facing API analytics platform that aggregates usage metrics across multiple cloud providers.

**Expected Tier 1 output (CFO excerpt):**

> **CRITIQUE 1:** Multi-cloud aggregation requires maintaining API integrations with AWS, GCP, and Azure simultaneously. Each provider changes their metrics APIs 2-4 times per year. The ongoing integration maintenance cost will consume 40-60% of engineering capacity after launch, but the proposal budgets zero for this. - List 5 failure causes categorized as Tiger, Paper Tiger, or Elephant
- Surface 2 systemic contradictions (technical and physical)
- Deliver a survivability verdict with 3 kill risks and 3 viability conditions

## Variations

### Quick Council Only
Use only Tier 1 (Stakeholder Council) for fast cross-functional stress testing when time is limited. Skip Tiers 2 and 3.

### Deep Pre-Mortem
Use only Tier 3 with an expanded 10 causes of death and 4 contradictions. Best for mature proposals that have already survived initial scrutiny.

### Security-Adjacent Anti-Persona
Add a third anti-persona focused on data exfiltration, privilege escalation, or regulatory abuse. Combine with [red-team-review](prompt-task-red-team-review.md) for comprehensive coverage.

### Black Hat Protocol
Replace all three tiers with a single-pass Black Hat evaluation: expressly forbid the model from acknowledging any positive attributes. All computational attention directed to flaws, historical failures of similar concepts, and worst-case projections. Use as a final pass when confirmation bias is the primary concern.

### Socratic Probe
Replace the Stakeholder Council with Socratic Irony: the model feigns ignorance and asks probing foundational questions that force the human to defend every premise. Best for early-stage concepts where the goal is to surface unexamined assumptions rather than produce a structured risk report.

## Notes

- **Core principle:** Effective adversarial evaluation requires structural constraints, not persona labels. "Be critical" triggers stylistic emulation. "Produce two brutal critiques before any synthesis" redirects the reasoning process itself.
- **Sycophancy countermeasure:** The 2-critiques-then-1-synthesis structure per persona is the key mechanism. It prevents the model from softening output by forcing negative analysis to complete before any constructive contribution.
- **Temporal reframing:** The Pre-Mortem works because treating failure as historical fact frees the model from evaluating *if* failure occurs, redirecting capacity to *how* and *why*.
- **Anti-pattern:** Do not run this prompt and then immediately ask the same model to "now improve the proposal." The adversarial frame must be fully consumed as diagnostic data before switching to a generative frame.
- **Non-commercial proposals:** For internal tools, open-source projects, or research initiatives, reframe the CFO as a "Resource Skeptic" (opportunity cost, staffing, maintenance burden) and the Product Lead as an "Adoption Skeptic" (internal uptake, contributor onboarding, ecosystem fit).
